The industry is selling autonomous supply chains. That pitch is misleading and in some cases, dangerous. An honest look at where automation creates value and where it destroys it.

Walk into any supply chain conference in 2026 and you'll hear the same pitch from every stage. Autonomous supply chains. Self-healing networks. AI agents that run procurement end-to-end. The vendors are selling it. The analysts are forecasting it. And operations leaders, under relentless pressure to cut cost and move faster, are buying the story.
A lot of that pitch is dishonest. Not because the technology doesn't work, but because the framing is wrong. "Autonomous everything" is being sold as inevitability and virtue, when in reality it is a choice with real consequences: consequences already showing up in the brittleness of hyper-optimised networks, the erosion of institutional judgment, and decisions made by systems no one in the room can fully explain.
The honest version sounds different. Some supply chain decisions should be automated, urgently. Some should be semi-automated with humans in the loop. Some should never be fully handed to a machine, no matter how good the model gets. And some decisions probably aren't worth automating at all, because the cost of building and maintaining the AI exceeds the value it creates. Nobody says that part out loud.

Before deciding whether a decision should be automated, there is a question most organisations skip: is it worth automating?

The most expensive mistakes in 2026 trace to one misunderstanding: companies are using general LLMs for forecasting. ChatGPT is not a forecasting engine. It is a language model.
Tactical procurement, PO generation, three-way matching, catalog buying, should be automated. Strategic procurement is a judgment problem. An algorithm recommending sole-source consolidation for 7% better unit economics is not seeing concentration risk or supplier relationship history.
Routine inquiries, order status, tracking, standard returns: automate and customers prefer it. Relationship, exception, complaint, or allocation under scarcity: the human matters. When a major customer receives 60% of their order because the optimiser decided, trust is the price.
DC placement, nearshoring, supplier consolidation, vertical integration. Capital-intensive, multi-year, hard to reverse, with implications for workforce, communities, and strategic posture. Optimisation models are useful inputs and dangerous decision-makers.

If a single test is needed to determine where to draw the line, it is this:
How easily can the organisation recover if this decision is wrong?
A wrong replenishment quantity is corrected on the next cycle. A wrong sole-source decision can take eighteen months to unwind. A wrong allocation call can destroy a customer relationship built over a decade. A wrong network footprint decision is a hundred-million-dollar mistake.
The reversibility test is more useful than the complexity test. Many complex decisions are reversible and should be automated. Many simple-looking decisions are irreversible and should not be. The relevant question is not how hard the decision is. It is how hard the recovery is.
Before automating any decision class, ask: if the system makes the wrong call 100 times before anyone notices, what does recovery look like? If the answer involves months, significant cost, or damaged relationships, the decision belongs in Category II or III.

For two decades, supply chains were optimised around a single objective: efficiency. Lowest cost, leanest inventory, maximum utilisation, minimal redundancy. Those systems looked brilliant on paper.
Then COVID arrived. Then the chip shortage. Then the Suez blockage. Then the tariffs, the labour disputes, the regional conflicts, the port congestion. The systems that looked brilliant looked brittle. The lesson was not that optimisation is bad. It was that optimising toward a single objective creates systems with no slack and no ability to absorb shock.
AI systems do what they are told. If told to optimise for cost and service level, they will. If not told to preserve resilience, supplier diversity, and strategic flexibility, they won't. The things they do not optimise for disappear quietly, until the day they are needed.
The judgment to override an efficient decision in favour of a resilient one is exactly the judgment that gets engineered out of fully autonomous systems.
This is why full automation is dangerous in the parts of supply chain where resilience matters. Not because the AI is wrong, but because the AI is faithful to objectives that humans have not fully specified. And specifying them completely, in advance, for every scenario including those not yet imagined, is not possible.
Organisations should not march every decision toward full autonomy. They should place each decision at the appropriate level and leave it there. The goal is a correctly structured portfolio, not a finish line.

The most capable supply chains of the next decade won't be the ones with the fewest humans. They'll be the ones that applied automation with precision: hard where speed creates value, cautiously where judgment matters, and honestly about which is which.
